Retail AI Has an Execution Problem

Retailers aren’t short on AI tools. The bigger challenge is turning those tools into systems that actually work together.

A recent retail study highlighted by Retail Dive found that 54% of retail executives cite integration challenges as their biggest barrier to AI adoption, ahead of budget constraints, talent gaps, and uncertainty around ROI. Another 40% point to data quality as a top barrier, while 41% say better data integration is the single most impactful investment they could make to improve AI ROI.

The operational friction goes deeper. 89% of retail executives say their companies still rely at least somewhat on manual processes, and 72% believe those processes have moderately or significantly hindered their ability to achieve operational goals.

For large retailers, the complexity adds up quickly. Many are operating 300+ point solutions, creating fragmented data and workflows that don’t always communicate with each other. Layer AI on top of disconnected systems, and better technology doesn’t necessarily produce better execution.

But when retailers successfully connect those systems, the results start showing up on the floor. Among retailers that have deployed AI-driven platforms, 44% report faster service and shorter wait times, while 38% report more accurate inventory availability.

The takeaway isn’t that retailers need more technology. It’s that technology needs to translate into action. Connecting the right data, workflows, and people is what turns an AI pilot into an operating system — and an insight into a result.

Before You Add AI, Audit the Process

While many retailers are racing to adopt AI, Furnitureland South is taking a more deliberate approach: figure out where it can actually make a difference first.

The Top 100 retailer spent more than two months auditing processes across service, sales, marketing, and logistics to identify the best opportunities for AI. From there, the company developed a list of initiatives to implement rather than simply adding AI tools wherever possible.

The retailer is also working toward a single AI platform to improve consistency and security across the organization. CEO Jeff Harris says the goal is straightforward: use the technology to streamline processes, improve the customer experience, sell more product, and ultimately become more profitable.

Some early applications are already showing what that can look like. Furnitureland South’s design consultants can use AI to help assemble room proposals based on a customer’s preferred style, colors, brands, availability, and even different price points—compressing work that traditionally required searching through products and catalogs and freeing up more time for the customer.

Other furniture retailers are taking a similar approach. City Furniture CEO Andrew Koenig says the groundwork starts with a strong data foundation and aligning AI investments around real customer problems rather than adopting AI for its own sake. The retailer is already applying the technology to product visualization, room planning, internal knowledge tools, and sales assistance.

It’s another real-world example of the idea behind this week’s Do MOAR Faster: don’t jump from inspiration straight to action. Mindset and organization come first. Furnitureland South didn’t start by asking, What can we do with AI? It started by examining how the business works, where the friction lives, and where technology could produce a meaningful result.
