The Number in Your Hand

You look at your phone.

One number tells you how every location is doing right now.

Not that everything’s good. Just that it’s true. There’s a comfortable confidence in that — you’re holding the ability to see across time and space

Ask any multi-location high-ticket operator: what’s the one number every team, in every store, can relate to and trust?

Most say sales.

Some say what it costs to get somebody to show up. You know that one cold — You see the line item every month.

Almost nobody says conversion.

None of those is it.

The number goes by three names.

Revenue Per Opportunity — RPO
Revenue Per Visitor — RPV
Yield Per Visitor — YPV

Same number. Every dollar you made, divided by every person who walked in the door.

We say RPO. Because that’s what a person walking in is. An opportunity — to connect, to solve something, to make a customer today or eighteen months from now.

And it moves with the smallest actions. A greeting ten seconds sooner. A be-back somebody actually called.

We watched a five-location furniture retailer go from 31% conversion to 36% in four months. At their $2,093 ticket, that’s RPO from $649 to $753.

A hundred and four dollars. Per opportunity. Same doors, same traffic, same terrible winter for furniture.

Across the 1,770 people who walked in that month, $184,000.

Sales is a scoreboard you read at the end. RPO is a language everyone speaks during.

Which brings up the thing every operator already knows: not all locations are created equal.

One store sits where somebody drops $4,000 on a sectional without blinking. Another sits where $1,800 is a real decision. Same brand. Same signage. Same playbook on the wall.

So of course the sales numbers are different. Compare them, and all you’ve measured is two zip codes.

Which is why you don’t rank stores against each other. You put them in classes.

Wrestling doesn’t ask a 125 to beat a 197. Golf has a handicap. Nobody calls that soft — the bracket is what makes the result mean anything. It measures the athlete instead of the body.

Put your locations in their class and the question gets real. Is this store the best RPO in its weight, or the worst?

And nobody gets excused from the fight. The lighter market has its own ceiling, and usually more room to climb than the store already near the top of its class.

Then RPO tells you where to look, because it only has two parts.

Conversion, and average ticket.

Ticket carries some of the market with it. Not all of it — product mix is a choice, discounting is a choice, attachment is a choice.

Conversion carries none of it. Nobody’s zip code decides whether a customer got greeted.

That eight-store chain: the worst location ran $581 per opportunity against a chain north of $1,000. Both levers down — 26% conversion against 36%, a $2,236 ticket against $2,843.

And it wasn’t short on traffic. Second busiest in the chain.

One number told them something was wrong. Two numbers underneath it told them what.

Here’s the part that stings. Most operators can’t compute any of it. You know your average sale to the dollar. You don’t know your conversion rate, because nobody’s counting who came in. Half the equation is missing, so the number doesn’t exist.

Which is why nobody ever argues about it. Hard to argue about a number nobody has.

One number. Everyone facing the same direction, using the same words, in the same order.

It’s just not on your phone yet.

Or it is, and you don’t know it.

Cheers,

Jerry
